Activation Is Just the Entry Point: Why eSIM Quality of Experience Decides Who Keeps Their Customers

Nailing eSIM activation used to be the goal. Get the profile downloaded, get the customer connected, job done. But as Jason Olivieri, Senior Manager for Global Roaming and New Revenue Generation at Verizon Consumer Group, put it during our recent webinar with Segron: “Activation is just the entry point. It’s an entire quality of experience — it’s where the retention lives for these customers.”

That distinction is becoming the dividing line in the eSIM market. Operators who measure success at the moment of activation are optimising for the wrong thing. The stronger approach is to measure what happens after activation, continuously and across the markets customers actually use.

The metrics that actually matter

Verizon’s approach shows what “after activation” looks like in practice. Olivieri described actively tracking time-to-first-byte throughput on roaming networks, monitoring steering of roaming, and watching fallback rates — how often an eSIM fails to latch onto 5G or LTE and drops to degraded service. These aren’t activation metrics. They’re experience metrics, benchmarked constantly against real network behaviour.

Matas Čenys, Head of Product at travel eSIM provider Saily, took it further. Saily combines network metrics from its roaming partners with crowdsourced speed tests run by its own customers inside the Saily app — incentivised with benefits toward their next trip. The result is a live, location-level picture of real connectivity quality, cross-referenced with NPS scoring. “If something happens in a specific country, you can be sure the NPS score is going down for that same country at the same time,” he explained. “When you connect everything together — the network data, the NPS scoring, everything else — that’s when you get the real quality picture for your customer. Even if the problem isn’t happening yet, you can already see the indications.”

That’s the shift: from reacting to complaints, to predicting them.

Your customers are everywhere now

There’s a structural reason this matters more this year than last. Deutsche Telekom has launched a global travel eSIM. Orange has launched one. Tier-one operators are looking at the travel eSIM specialists and deciding they want a slice of that market — which means their customers are no longer concentrated in a handful of home markets. They’re literally everywhere, on networks the operator doesn’t control, expecting the experience to just work.

And selling subscriptions you can’t validate is a reputational risk, not a growth strategy.

Steve Ornadel, Business Development Consultant at Segron, shared a personal example that will resonate with anyone who’s bought a budget travel eSIM: a cheap eSIM for a trip to Israel that supported messaging but wouldn’t carry a WhatsApp voice call — stuck on 2G/3G while attached to an operator he knew had 4G. Was he being throttled? Steered? Without the ability to test as a real user, on a real device, in that location, there’s no way to know — and no evidence to take to the roaming partner.

The uncomfortable truth

Customer complaints are a lagging indicator. By the time a customer tells you the network doesn’t work, they’ve already decided not to buy from you again. Saily’s research found that onboarding confusion alone was costing them activation speed — until they published a simple setup guide and activation times halved. The lesson cuts both ways: experience problems you can see are fixable. The ones you can’t see are churn.
